THE STORY

He stopped being the answer. The team figured it out.

When Geoff Cavender joined Reside in 2024, the business looked good on paper. Twelve agents. 150 transactions. Over $1M in GCI.

But Geoff was closing 54 of those 150 transactions himself, 36% of everything the team produced. The business was growing, but it was still growing through him.

That’s a ceiling most team leaders never break through. Not because they can’t recruit, but because they never build the structure that makes other people perform without constant intervention.

Over the next two years, he focused on one thing above everything else: clear standards, consistently enforced. Before agents could receive team leads, they had to complete 100 sphere calls, finish new agent training, attend two additional weekly training sessions, and work with a mentor. Once in, the standard didn’t drop; 400 outbound calls per month, 40 meaningful two-minute conversations, attendance at the weekly sales meeting. Every week.

The expectations weren’t suggestions. They were the price of being on the team.

The results compounded fast. By 2025, transactions had jumped from 150 to 285 and GCI had nearly doubled to $2M, while Geoff’s personal share of production dropped from 36% to 15%. By 2026 pace, the team is tracking toward 400+ transactions, $120M in volume, and over $3M in GCI. Geoff’s share: 10%.

The business tripled. His piece of it got smaller. That’s exactly what he was building toward.

A pre-lead system that filtered for commitment

Before any agent touched a team lead, they had to earn it. 100 sphere calls. Training completed. Mentor sessions done. The bar wasn’t punitive, it was a signal. Agents who cleared it were ready. Agents who didn’t, weren’t.

Activity standards with real teeth

400 outbound calls per month. 40 meaningful conversations. Weekly meeting attendance; every week, not most weeks. The numbers were specific because vague expectations produce vague results. Geoff wanted measurable, and he built measurable.

A culture that performed without him

This is the hardest thing to build and the most valuable. When the standard is clear and the accountability is consistent, the culture holds itself. Geoff didn’t have to chase people. The expectation was already set.
