Episode breakdown: building a predictable pipeline with niches and data

Dan Gandee is co-owner of The Operative Group in Oregon. He came to real estate from design-build construction in Silicon Valley and IDX website marketing, then got licensed to invest in fix-and-flip properties. He sold 18 deals his first year, then 36, 72 and 105, and grew the team from its first hire to 17 agents in about two and a half years. He tells Suneet Agarwal how niche squads, investor systems and a well-worked database keep the pipeline full.

Organize agents into niche squads

Every agent who joins The Operative Group picks a lane. The team runs 11 to 12 sub-squads, each built around a micro-niche such as FSBOs, luxury or rural property. Each squad gets its own marketing system, with high-value content, SEO and YouTube aimed at that niche.

When you come onto my team, you’re not just a generalist, you’re gonna work and find your passion within the subgroup of real estate, whether it’s FSBOs, luxury, rural properties, and we’re gonna build marketing systems and programs around it.

Dan says this structure is what produces a predictable pipeline. The team still does residential work, four to six listings a month, but about 80% of the 60 units Dan sold himself were investment properties.

Build a separate system for each type of investor

Dan treats investors as four groups: short-term rental buyers, fix-and-flip investors, buy-and-hold and 1031 portfolio owners, and beginner house hackers. Each has its own marketing plan. On the flip side, the team called contractors across the state, then taught them to underwrite deals with flip calculators and punch lists, which turned some into investor clients. The team also invests heavily in distressed-property data, first by paying high school students to drive for dollars and now with AI.

The pitch to investors is partnership. Dan positions the team as marketing consultants rather than transactional agents, offering data, ISA calls and direct mail in exchange for loyalty when deals come through.

Grow the database through acquisitions and cheap listing ads

One of Dan’s lead strategies is offering to buy struggling teams. He recently bought a team that had shrunk to three agents, which came with 23,000 leads, mostly sellers, and a high-profile local domain. Another database of 13,000 to 14,000 leads runs through Oregon Property Guide. He also runs Facebook ads on 15 to 20 active listings at a time, at an average cost of $2.31 per lead.

The payoff took years. Five to six years in, the team closes two to four transactions a month with people Dan has never met, who found the team through its property search sites and nurture campaigns. He chose to reinvest heavily in growth rather than pay himself more, betting the database would eventually produce deals.

Know your data and keep every contact reachable

Dan retargets every listing to his 12,000-contact database, which holds the last five years of his business, and sends a monthly newsletter with a 47.3% open rate. Suneet’s coaching on the call was to send more often and to retarget the database with a rotation of short-form video, not just listings.

I think the secret weapon to all of this is knowing your data.

Dan Gandee

Conversion in his market depends on sounding human. Scripted cold calls get hung up on, so agents are taught to have a real conversation and listen for motivation. One rule is fixed for every call: confirm the person’s email address before hanging up, so the team can keep sending listings and home values. Suneet covers the rest of that process in his guide to real estate lead follow-up systems.

An email verification before you get off the phone call is the minimum thing you should always be doing.

Split roles cleanly with a co-owner

Dan’s partner Ed runs the back end as COO, handling agent accountability, CRM audits and data, while Dan stays in production as the rainmaker. Dan sees two producing partners as the biggest source of friction. The agents know Dan is the person for scripts, contracts and brokerage questions. The partners meet before each one-on-one so agents hear one answer.

Key takeaways for team leaders

  • Give agents a niche and build marketing around it instead of training generalists.
  • If you work with investors, build a separate plan for each type and lead with value.
  • Look for databases to acquire from teams that are shrinking, and nurture them for years.
  • Retarget your database with listings and content, and email it more often than feels comfortable.
  • Never end a call without confirming the lead’s email address.
  • With a co-owner, keep one partner in production and one running operations.
